Developing the AI lifecycle integration framework: Evidence from a lean technology startup
Abstract
Artificial intelligence is becoming part of the everyday work of digital product teams. However, existing research often examines individual AI tools, software development activities, or separate professional roles. Less attention has been given to how AI can be integrated across the entire product development lifecycle, from early market research to product launch and continuous improvement. This study examines the use of AI across the product development lifecycle in a lean technology startup. It is based on an exploratory comparative case study of two similar digital product development projects completed by the same company. One project followed a traditional development process, while the other integrated AI tools into research, hypothesis validation, requirements engineering, design, software development, testing, release preparation, and post-release improvement. The analysis combined project records, labor-effort data, workflow documentation, and direct observations collected during project execution. Based on the case findings, the study develops an AI integration framework that connects five elements: the product lifecycle stage, the type of work performed, the form of AI support, the required level of human validation, and the resulting workflow changes. The findings show that AI can support the entire product development lifecycle, but its role differs across stages. AI was most directly integrated into information-intensive and document-based activities, while development, testing, and critical product decisions continued to require substantial professional judgment and verification. The study contributes to the literature by presenting AI adoption as a lifecycle-wide organizational practice rather than a collection of isolated tools. It also provides practical guidance for lean startups seeking to integrate AI into existing product workflows without removing human responsibility for quality, strategy, and final decisions.
